The Brutal Truth About SaaS: Why Distribution is Everything

It was 2021. A beautiful night. I was scrolling through YouTube when I stumbled upon a Starter Story video. A young guy, working solo, had built a website making $15,000 a month—five to six times my salary at the time. He was young, ambitious, and most importantly, free. I had over seven years of experience as an engineer, considered myself above average, even top-tier in India. Yet, I was still living off my salary.

I thought to myself: If he can do it, why can’t I?

I was ambitious. I knew I was intelligent. I earned a good income, but the idea of passive income—of building something that could out-earn my salary in just two years—was intoxicating. So I decided to act.


The First Attempt: Building in the Dark

Back then, there was no AI. I didn’t even know how to make a website. So I started learning. Next.js was booming, so I jumped in. I built a SaaS product from scratch—no templates, no shortcuts. It took me six months.

Day 1: Launched. No customers. No viewers.

I thought, Maybe I need traffic. So I wrote 10 blogs. Nothing.

Day 7: Maybe reels? I made 10, 12, 15 of them. Still nothing.

My SaaS was B2B. Reels were the wrong move. Blogs were the right idea, but the competition was brutal. I was invisible.


The Pattern: Distribution is the Moat

I started studying my competitors—people making $10K–$20K MRR. Some took four years. Some took three months. Some, a week. What was the difference?

Distribution.

A guy with 50,000 Twitter followers launched a product. He tweeted for a month or two. Boom—$2K–$3K MRR. Now he could reinvest in ads. I tried ads. Nothing worked.

This is the story of every ambitious engineer who’s ever tried to build something beyond their salary. The product isn’t the moat anymore. In 2026, you can copy a $15K MRR SaaS in a weekend. Give it two weeks, and you can outpace every feature in the market with AI. The product is easy. Distribution is the war. The Hard Truth About Ads and SEO

Ads? Forget It.

Customer Acquisition Cost (CAC) is brutal. Big companies can afford to burn cash because their LTV (Lifetime Value) justifies it. For the rest of us? Ads are a black hole. You’ll be lucky if your niche is so obscure that ads are cheap. 99% of the time, you’re outgunned.

SEO? A Broken Game.

Google is drowning in AI slop. There are groups on YouTube competing to see who can publish the most programmatic SEO blogs—6 million, 7 million articles, all garbage. Google’s algorithm is in overdrive, trying to keep up. Organic traffic isn’t what it used to be.

Reels? Only for B2C.

If your audience is young and energetic, reels work. Mobile apps, direct-to-consumer products—yes. But for B2B? You’re fighting an uphill battle.

Long-Form YouTube? A Marathon.

An 8-minute video isn’t just 8 minutes of work. It’s scripting, editing, thumbnails, SEO, and consistency. You need 30, 40, 100 videos before you even start seeing traction. It’s exhausting. You’re not just a product person—you’re a full-time marketer.


The Only Playbook That Works

Step 1: Build Fast

You can make a product in a weekend. Payment, login, core features—everything. Use a Cloud template, an open-source GitHub repo, or a one-time purchase design. Step 2: Distribution is 95% of the Battle

If your SaaS is B2B:

If your SaaS is B2C:

  • Reels: Go all in. Work with influencers. Affiliate marketers. The churn rate is high, but the volume is there.

Step 3: Reverse Engineer Your Audience

Don’t build a product and then find an audience. Find your audience first.

  • If you’re a TikToker, build for TikTok.
  • If you’re a Twitter person, build for Twitter.
  • If you’re on Reddit, build for Reddit.

There are people who’ve succeeded with a single viral post. But those are outliers. Follow the standard playbook.

  • If you’re a mobile app: Reels. Full stop.
